The Problem
Developing a Performance-Driven Hydration Pack for the Outdoor Industry
Hydration packs are a mature product category, but many products force users to compromise between hydration capacity, gear organization, comfort, and overall carrying performance.
Kulkea sought to develop a hydration pack that could better support longer outdoor excursions while maintaining the comfort and usability expected from a premium technical backpack.
The goal was to create a product that felt equally at home on day hikes, trail adventures, and extended outdoor activities where efficient gear access and hydration management are critical.
Our Role
studioFAR worked closely with the Kulkea team throughout the product development process.
Responsibilities included:
Concept Development
Exploring product architecture, storage strategy, hydration integration, and overall user experience.
Backpack Design
Developing the overall form, feature set, organization system, and technical backpack construction.
User Experience Refinement
Balancing hydration accessibility, gear storage, weight distribution, and carrying comfort.
Manufacturing Development
Supporting material selection, construction methods, prototype refinement, and production readiness.
Production Support
Working through development challenges to prepare the product for manufacturing and commercial launch.
Key Challenges
Balancing Hydration and Storage
One of the primary challenges was creating a pack that supported meaningful hydration capacity without sacrificing organization and gear storage.
The hydration system needed to integrate naturally into the overall backpack architecture rather than feel like an afterthought.
Comfort During Extended Use
Hydration packs are often worn for long periods under varying environmental conditions.
The suspension system, shoulder straps, back panel, and overall load distribution were carefully considered to improve comfort and reduce fatigue during extended use.
Technical Outdoor Requirements
The pack needed to perform reliably across a wide range of outdoor conditions while maintaining durability, usability, and premium product quality.
Material selection, construction details, and manufacturing methods were all evaluated with long-term performance in mind.

Where Most Teams Get This Wrong
Integrating rigid protection into soft goods products often leads to:
- Overbuilt design that increase cost and weight
- Weak seam performance under stress
- Misalignment between design intent and factory execution
Without early integration thinking, these issues surface during sampling — when they’re expensive to fix.
Outcome
The Kulkea OTRmost Hydration Pack successfully progressed from concept through production and remains a strong example of performance-focused outdoor product development.
The final product delivers a balance of hydration access, gear organization, comfort, and technical functionality while maintaining the quality standards expected within the outdoor industry.
